Key Insights

In Woolley and Fishbach's 2018 study, immediate bonuses kept almost 20% more people going.

In this blog:

  • What the research says about the timing of feedback
  • How an MR's month is paid on brands, slabs and gates
  • What AI nudges for sales reps say, and when
  • Four rules for a nudge an MR will act on

Every month, I meet MRs who learn their payout too late. They missed a slab by a few thousand rupees. One focus brand was short. Their call average slipped in week three. Nobody told them in time.

The research is consistent on this. Feedback that is early and specific moves effort. A generic reminder does not. In Indian pharma, UCPMP 2024 rules out gifts and hospitality. The MR's levers are coverage, call quality and brand focus. A good nudge points at those levers in rupees.

For leadership, this is a fourth-quarter question. Plans for January to March 2027 are being set now.

A question for the head of sales excellence this week: does each MR know the gap by day 15?

What the research says about timing

Feedback that arrives while work is still open changes behavior. Four studies point the same way.

Doug Chung, Thomas Steenburgh and K. Sudhir studied the sales force of a large office supply firm. They found that quarterly bonuses acted as pacers. The bonuses kept weaker performers on track toward the annual quota. Overachievement commissions kept top performers selling after quota.

Kaitlin Woolley and Ayelet Fishbach tested the timing of rewards. One group expected a bonus right after a task. Another expected the same bonus a month later. The immediate bonus kept almost 20% more people going. In a reading task, an immediate bonus lifted persistence by 35%. A larger reward lifted it by 19%.

Reminders work in money decisions too. Three field experiments tested reminders to savers. Those reminded saved about 6% more. In Peru, reminders naming the saver's own goal raised saving by 16%. Generic reminders had no significant effect.

Knowing where you stand also counts. A German warehouse began telling workers their rank. Productivity rose about 6.8%. The effect held through the study window.

Sources: Chung, Steenburgh and Sudhir, Do Bonuses Enhance Sales Productivity?, Marketing Science 33(2), 2014, one office supply firm's sales force · Woolley and Fishbach, Journal of Personality and Social Psychology, June 2018, five experiments, reported by the Cornell Chronicle · Karlan, McConnell, Mullainathan and Zinman, NBER Working Paper 16205, 2010, three field experiments in Bolivia, Peru and the Philippines · Blanes i Vidal and Nossol, Management Science, 2011, 63 warehouse workers, July to December 2001 · none of these studies covers Indian pharma field forces

Timely, specific feedback moves effort, and a generic reminder does not.

How an MR's month is paid

India's pharma market is large and slow in volume. Pharmarack sized it at ₹2,40,672 crore in 2025. Value grew 8.1%. For the period to November 2025, volume added 0.5% of the growth. Price added 5.4% and new products 2.1%.

So growth rides on price, launches and chosen brands. That choice reaches the field through the incentive plan.

A typical MR plan pays on a few focus brands. Each brand carries a weight and a target. Payout steps up at slab thresholds. Common steps are 90%, 100% and 110% of target. Gates sit on top. A low call average can hold the payout back. So can low doctor coverage.

Illustrative MR month on day 18, with slabs at 90%, 100% and 110% of target

ItemPosition on day 18
Overall achievement92% of a ₹6 lakh target
Gap to the 100% slab₹48,000
Payout at 90% slab₹4,000
Payout at 100% slab₹7,500
Focus brand A78% of its target
Focus brand B104% of its target
Call average gate10.6 against 11 per day
Doctor coverage gate88% against 85%

The MR in this table is close to a ₹3,500 step. Brand A is the shortfall. The call average gate is also at risk. Without a nudge, the MR may learn this after the month closes.

The levers an MR can pull are narrow. The Uniform Code for Pharmaceutical Marketing Practices 2024 sets them. Under it, gifts for doctors are prohibited, and so are travel and hospitality unless the doctor attends as a speaker. Samples are capped at 12 packs per drug per year per doctor. We cover the plan side in what the pharma marketing order means for MR incentives. What remains is coverage, call quality and brand focus.

What AI nudges for sales reps say, and when

A useful nudge answers three questions in rupees. How far am I from the next slab? Which brand closes it? Which condition could still block it?

AI nudges for sales reps work through the month in four moments.

  1. Day 1. The plan for the month, in one screen. Focus brands, weights, slab steps and gates.
  2. Mid-month. The rupee gap to the next slab. The brand with the largest shortfall against its weight.
  3. Gate warning. A note when call average or coverage drifts below the line. It names the doctors not yet met.
  4. Final week. What one more week at the current run rate earns. What it earns if brand A recovers.
Illustrative timeline of one MR's month from day 1 to day 30, with four nudge points: plan summary on day 1, rupee gap to the 100% slab and the short focus brand on day 15, a call average warning on day 18, and a final-week what-if on day 24. The gap of ₹48,000 shrinks along an amber bar as the month runs.
Illustrative. Four nudges in one month, each tied to the slab, the brand or a gate.

The manager sees the same picture for the team. Who sits within ₹50,000 of a slab? Whose call average is slipping? That list shapes the week's joint field work.

A nudge names the gap, the brand and the gate in time to act.

‍

Four rules for a nudge an MR will act on

The research above sets the rules. Each one fits a pharma field force.

  1. Be specific. In Peru, goal-specific reminders raised saving by 16%. Generic ones did nothing. Name the MR's slab, brand and rupee figure.
  2. Be early. Immediate rewards kept almost 20% more people going. Send the gap by mid-month, while the doctor calendar still has room.
  3. Keep it short. One gap, one brand, one gate. Three messages a day become noise.
  4. Stay inside the Code. A nudge points to coverage and call quality. It never suggests an inducement, a gift or extra samples.

Every nudge rests on clean numbers. A wrong gap does more harm than no gap. Check the data path first. We trace it in how commission calculation errors start.

Secondary sales data from stockists often lands with a lag. Say so in the nudge. Show the date the figure runs to.

A specific, early, short and compliant nudge gives one clear next step.

How Kennect helps MRs close the gap mid-month

In the pharma teams we work with, months are read after closing. We make it readable while it is still open.

The personal cockpit. Each MR sees target, achievement and current earning on every focus brand. The slab view shows the next step in rupees. A what-if simulator shows what one more week earns.

AI-powered nudges. Our AI-powered nudges flag a slab within reach. They name the brand that closes it. They flag a call average or coverage gate at risk.

What the manager sees. Our AI performance insights show who is near a slab. They also show who is drifting. Leaderboards show progress against peers, which the warehouse study links to output.

Clean inputs. Connectors bring in SFA call data and secondary sales from the DMS. HR stays in the HRMS and finance in SAP. Fill the white spaces, do not disrupt the foundation.

Kai, Kennect's AI: Kai writes a plain-language earnings summary for each MR. The gap and the brand are clear. It gives managers a coaching summary for each team member. Once a payout is final, Kai explains how it came out.

Kennect runs incentives for more than 60,000 MRs in India. That is about 10% of a 6,00,000 field force. One deployment covered about 8,000 representatives. There, the share earning an incentive rose from 34% to 76%. A mid-sized pharma deployment covered 1,000+ MRs. There, payout queries fell by 80%. That happened once reps could see how each payout was built.

Source: Kennect claim register · 60,000+ MRs and about 10% of a 6,00,000 field force, a Hindustan Times figure · 34% to 76% earning an incentive, one deployment of about 8,000 representatives, same cohort · 80% fewer payout queries, mid-sized Indian pharma deployment, 1,000+ MRs

An MR who sees the gap every week has a reason to act before day 30.

‍

What this means for the January to March quarter

The fourth quarter of the financial year starts on 1 January 2027. Plans set for that quarter can carry nudges from day one.

Start with the data. Confirm the secondary sales feed and the SFA call data. Then set the slab, brand and gate nudges for each role. Track whether nudged MRs move to the next slab. Then read the return. Our guide to return on incentives paid covers habit, the objective that predicts the rest.

A nudge plan set before 1 January gives twelve readable weeks.

Read more on incentive compensation management, and how Kennect works for pharma and life sciences.

An MR who sees the rupee gap, the brand and the gate mid-month can still close it.

Feedback that arrives while the month is open moves effort. AI nudges show each MR the next slab, the brand that closes it and the gate at risk.
